Sample output — a fictional 18-person marketing / creative studio

01 · Executive summary
The work wins. The pipeline does not.
Strait & Co. (EXAMPLE) is an 18-person brand, campaign, and
digital studio in Railtown. Tuesday mix: account, design,
strategy, production. Managing director Avery Chen still owns
new business from a laptop in a client session. Clients who
reach a person stay. The leak is not craft. Inquiries arrive
three ways — contact form, Instagram, referral Slack — and land
in one inbox. A won job hits Slack #delivery without the deck.
CLIENT PULSE still shows Friday’s rows on Monday. Eight retainers
renew from Avery’s calendar. Scope extras live in chat.
Inquiry test (EXAMPLE, PDT, 2–5 Sep): Instagram DM with a 6-slide
deck sat 49 hours 48 minutes. The form auto-replied “new business
will be in touch within one business day” — no staff email in 36
hours. Avery answered from a personal handle and re-asked budget
and timing already in the form. Account lead Sam Rivera wrote in
#delivery: “Did new business send the Yaletown deck?” It was in
Avery’s Gmail. Designer Noah Park asked for the logo pack in a
DM. Existing retainer Cedar & Pine: “add a landing page to
September” — heart-react, no SOW add-on, producer never saw it.
This is the $1,997 audit: what to keep, what to skip, and a
90-day order Avery can run even if we never build. Do it yourself
this month is real work (inquiry log, five-field form, Instagram
pin, paste rule, Google + LinkedIn replies, unused-hours tab,
one change-order sentence). After the Debrief, the honest
optional call is a bespoke solution: one shared list the studio
owns — inquiry → proposal → kickoff → delivery → retainer —
with confirmation a person sends. A lunch-hour DM habit will not
cover three doors.
Priority (EXAMPLE)
Call
Why
Keep
Known retainers on Slack, WIP before they leave, no public “book a kickoff”
Already true. Do not automate a start the pulse cannot honor.
The test deck never reached account. A Sheet log will prove the miss. It will not hold the next session week.
Composite below is an illustrative diagnostic index for this sample
(0–100). It is not a peer benchmark, not a grade, and not a claim
about a real company.
Illustrative compositeNot a competitive rank
What we would say in the room: keep the
work, the retainer relationships, and the refusal to put a
public kickoff calendar on a site that cannot confirm a start.
Reply on Google and LinkedIn this Friday. Cut the form. Then
quote a unique bespoke solution for that shared list — after
the Debrief — because three intake doors, a Gmail proposal,
and Slack extras will not become growth on habit.
02 · How they use AI
A private tab drafts. The week is still oral.
AI is already in the studio. It is not a program. Avery rewrites
the same three proposal blocks on a personal laptop: discovery,
scope / fee, “we’ll send a deck this week.” Producer Priya Shah
(EXAMPLE) pastes Google reviews into a chat window and copies a
reply into the listing on Tue / Wed / Fri mornings. There is no
shared prompt page, no written rule for client files, and no
owner for “what we never paste.”
Who else opens a drafting assistant: account leads — no. Sam
still asks Avery in Slack. Retainer strategy notes: Avery types
those from a client session. Instagram: Avery’s personal handle,
not a studio seat. Site: no public kickoff calendar — correct,
because intake already fails a human. This is not a readiness
score. It is who can draft, who can send, and what must never
leave a client folder.
Who (EXAMPLE)
What they actually do
Risk / gap
Avery Chen · MD / new business
Rewrites proposals in a personal tab from a session. Pastes a strategy PDF or a login note when the tab “needs context.”
Client files in a personal account. No second pair of eyes. Proposal dies when she is in the room.
Priya Shah · producer
Drafts review replies. Does not send kickoff mail. Does not own Instagram or #new-business.
Useful habit, one person, no library. Out Thursday afternoons and Mondays.
Sam Rivera · account (Cedar & Pine)
Does not open a drafting tool. Asks Avery in Slack. Heart-reacts retainer extras.
Handoff is oral. SOW add-ons never get a line.
Noah Park · design
None. DMs Sam for the logo pack when Notion has no job page.
Kickoff without files is a production miss, not a talent miss.
Customer-facing AI
None on the site. Correct — the form already fails human follow-up.
Do not add a public kickoff calendar until a person owns the shared list.

Bars are teaching scores for this SAMPLE. A live audit uses
evidence from that business. We do not sell a readiness product.
What actually gets pasted (EXAMPLE inventory)
In a live audit we would sit with Avery and scroll last month’s
tab — not to shame it, to name the risk. This SAMPLE assumes the
following showed up more than once. A live audit lists what that
owner actually pasted.
Pasted (EXAMPLE)
Why it happened
Rule we would write
Client brand portal login
Rewriting “we’ll send a deck this week”
Login stays on the job row. Never in a personal tab.
Cedar & Pine strategy PDF (12 pages)
Asking the tab to shorten kickoff language
File stays in the client folder. Priya files. Avery sends.
A full retainer email thread
Avery wanted a shorter reply from a session
Forward to Priya. She drafts. Avery sends.
Another client’s signed SOW, as a “template”
Fee language for Yaletown
Never. Fees from a sanitized block. No other client’s paper.
A 1-star review, raw
Priya wanted a calmer sentence
Allowed — no names, no campaign titles. A person posts.
Draft “what we never paste” rule (Do it yourself, one page):
no client login, no strategy PDF, no brand files, no other
client’s SOW or thread. If the tab needs context, write
“Yaletown CPG, Q4 campaign + landing, new prospect, this month.”
Print it this week. Avery’s desk + Priya’s, next to CLIENT PULSE.
03 · Where AI can help
What’s broken. What to do this week. What to build only if it makes sense.
This is not “use more chat.” It is five jobs, in order, on the
path inquiry → proposal → kickoff → delivery → retainer. Each
one says what is broken now, what to do this week, and what we
would build only after the Debrief — if justified. EXAMPLE notes
are teaching. They are not a forecast of Strait & Co.’s year.
01 · After Debrief · optional bespoke
One shared list for the whole path
Now: Form auto-replies. Instagram sits two
days. The deck stays in Avery’s Gmail. #delivery asks where
it is. Slack extras never become an SOW add-on.
This week: Priya opens a Sheet tab: Source /
In / Company / Fit / Next / Owner. That is a log. It is not
the system.
After Debrief (optional): We design and
build a shared list specifically for this studio. Form,
Instagram, and Slack land on one line. Status: inquiry /
proposal out / SOW signed / kickoff / in delivery / retainer
/ dead. Priya or Avery (at the desk) sends the mail. Not a
generic tool.
In this EXAMPLE: Yaletown would have had a
Thursday kickoff on Wednesday — not a Friday “maybe mid-month”
from a session. One missed same-month campaign. Not a year
of revenue we made up.
02 · Do it yourself now
Stop rewriting the same three proposal blocks
Now: Avery rewrites discovery / scope-fee /
“deck this week” from a session. Sometimes a strategy PDF
goes into the tab.
This week: One private page she already
owns. Those three blocks. Fees blank. Priya types it from
the last five sent emails (Docs or a printed page in the
studio binder). Avery edits once.
After Debrief (optional): Attach that page
to the shared list so the draft is not a rewrite between
sessions.
In this EXAMPLE: About ten minutes back per
proposal on a session day. Not a dollar we will invent.
03 · Do it yourself this month
Reply where buyers look. A person posts.
Now: 11 of 18 Google reviews silent. Last
listing post: July studio party. LinkedIn work post (12 Aug)
has three unanswered comments. A buyer who sees silence
opens the next studio that answers.
This week: Four house-style Google replies
(thanks / delay / fee / timeline) + one LinkedIn comment on
the Aug 12 post. Friday, 30 minutes, Priya’s phone. Avery
initials any fee complaint. Repeat every Friday. Never
auto-post.
After Debrief: Still DIY. We do not sell a
caption subscription.
In this EXAMPLE: Two silent Google notes in
this file already have copy you can post. We will not price
a star.
04 · Later — after a shared list exists
Kickoff that is not a Slack archaeology project
Now: “Did new business send the Yaletown
deck?” Noah DMs for the logo pack. CLIENT PULSE is Friday’s
status.
This week: Print CLIENT PULSE Monday 9:00.
Circle this week’s kickoffs. Add a column: files in / files
missing. Do not buy a second project tool.
After Debrief (optional): A kickoff line
from the shared list: company, SOW in/out, start, owner,
files, open extras.
In this EXAMPLE: Repeat retainers already
move because Sam is watching Slack. New work does not.
05 · Skip
A public tool that “books” a kickoff
Now: The form already promised a one-business-day
reply and did not make one.
This week: Do not add an automation that
invents a start the pulse cannot honor. Named again in Skip
These. Avery’s refusal is a keep.
After Debrief: Still skip.
In this EXAMPLE: One angry review you then
fail to answer — worse than silence.
Order matters. Items 02, 03, the paste rule, and the unused-hours
tab are real $1,997 work even if you refuse a bespoke solution.
Item 01 is the optional build for this EXAMPLE because intake,
proposal, and Slack extras will not hold on habit.

04 · Money left on the table
Leaks we can point at. Not a year we invented.
We will not mint annual revenue for a fictional studio and dress
it as analysis. What the sample shows is narrower: people who
already tried to hire Strait & Co. wait, repeat themselves, or
hire the next studio that answers. Walk the week, not the year.
Walk the EXAMPLE week (PDT)
CLIENT PULSE still has Friday’s rows. Notion job pages stop
at last week. Priya is not in Mondays. Eight retainer renewal
dates live in Avery’s calendar — two are inside 21 days.
Unused hours: not on the sheet.
Jordan Hale, brand lead, Yaletown CPG. Q4 campaign + landing.
Six-slide deck attached. Timing: this month. Avery is already
in a client session. Seen-by nobody. No studio handle.
Same inquiry. Nine fields, including a budget essay Jordan
already put in the DM. Auto-reply: “New business will be in
touch within one business day.” No ticket. Priya is in — on
reviews, not on the form. Inbox owner: Avery.
Studio line 8:51 am, five rings, Avery’s voicemail. Instagram
reply 9:02 am from her personal handle, re-asking budget and
timing. 14:40 Cedar & Pine (Sam’s retainer): “Can you add
a landing page to September?” Heart-react. No SOW add-on.
15:10 Sam in #delivery: “Did new business send the Yaletown
deck?” Noah DMs Sam for the logo pack. Deck is in Avery’s
Gmail.
Avery emails Jordan “maybe mid-month” from a session. A
Gastown proposal from 28 Aug sits in Gmail with no reminder.
That buyer hires another studio (EXAMPLE). Teaching loss: one
campaign-sized yes. Not a year. LinkedIn work post still has
three unanswered comments.
Tuesday’s DM is unread while new business is in a session.
Wednesday’s form sits under an auto-reply that already lied.
Thursday’s deck never reaches account. Thursday’s retainer extra
never becomes paper. Friday’s callback is late and vague. None
of that is a forecast. It is a pattern you can point at in the
room: growth dies on the path, not on the work.
Dollar ranges in this table are teaching examples
so the debrief has a shape. They are not a valuation, not
first-year production math, and not a promise that Bespoke solution
recovers them. A live audit uses that client’s numbers.

Trust. We will not pretend to price a star.
A live audit replaces every clock and every “if 3–5” with that

Nearby studios in this SAMPLE look faster because someone is at
a desk at 9:00 and new business is not also in a session. We did
not mystery-shop named competitors. We will not invent a “you
are losing $X to Studio Y” slide.
What we can say from this EXAMPLE test: a brand lead who DMs at
7:14 with a deck and gets silence will open the next profile that
posted a still this week. A form that promises one business day
and then does not is worse than a slow brand. A kickoff that
starts in #delivery without the deck is a studio that can grow
the roster and still cannot see the week. That is habit plus
structure — not a logo problem, and not a list of invented rivals.

10 · What’s working
Keep these. Do not “digitize” them for sport.
Keep 01
Retainers who already know their account lead
Cedar & Pine already Slack Sam. Do not force known
accounts through a nine-field public form. Give the studio a
line labeled “known account” — and an SOW add-on field.
Keep 02
Designers who send WIP before they leave
That habit is the start of a job record. A shared list should
catch those files — not replace the people who remember to
send them.
Keep 03
Craft that clients describe by first name
The leak is not reputation. Do not spend the month rebuilding
the work page while inquiries sit.
Keep 04
No public kickoff calendar that invents a start
Avery is right. The pulse cannot honor a lie. Keep the
refusal. Build the shared list first.
11 · Five opportunities
What’s broken. What to do. What to build only if it makes sense.
01 · After Debrief · optional bespoke
One shared list on the real path
Now: Form, Instagram, Slack. Avery’s Gmail.
#delivery archaeology. Heart-react extras.
This week: Priya logs every inbound on a
Sheet tab.
After Debrief (optional): A bespoke
solution — systems and automations built specifically for
this studio’s intake → proposal → kickoff → delivery →
retainer. Confirmation a person sends. Not a generic tool.
02 · Do it yourself
Reply on Google and LinkedIn. Friday 30.
Now: 11 of 18 Google silent. 12 Aug LinkedIn
post unanswered. July party on the listing.
This week: Four house-style Google replies
(thanks / delay / fee / timeline) + one LinkedIn “how we
start” comment. Priya. Avery initials fee complaints.
Repeating Friday. No build. This is why the audit stands
alone.
03 · Do it yourself
Five-field form. Stop the empty promise.
Now: Nine fields. “One business day.” Nobody
came. That inbound is a wasted yes, not a web problem.
This week: Name, company, work type (brand /
campaign / digital), timing, file. Copy: “New business
replies the same weekday. If we miss you, we say so.” Hide
four unused fields on the existing page. No new site. The
promise still fails on a session day until a shared list
exists — say that in the Debrief.
04 · DIY this week, list later
Stop scoping in Instagram. Write the extra as paper.
Now: Avery scopes from a personal handle two
days late and re-asks the form. Sam heart-reacts extras.
This week: Pin: “We don’t scope in DMs. Form
or newbusiness@strait.example. Same weekday when Priya is in.”
Saved reply + pin. Priya logs the DM. Avery’s change-order
sentence for Slack extras: “That’s outside the September
retainer. I’ll send a one-page add-on today.” The DM and the
extra still need item 01 or Thursday repeats.
05 · Later
Kickoff and unused hours that are not a reminder
Now: Deck in Gmail. Noah DMs for files.
Eight renewals in Avery’s calendar. Unused hours invisible.
This week: Print CLIENT PULSE. Circle
kickoffs. Add columns: files in/missing, unused hours,
renewal date. Skip a second project tool.
After item 01: Kickoff + retainer lines on
the shared list.
12 · What it looks like
What a confirmation looks like — a person taps send.
Constructed client mail after a proposal is accepted. Human taps
send. Teaching mock for the Debrief — not a live template and
not a promise of copy we will ship unedited.
Draft email · human send · EXAMPLE
Subject: Strait & Co. — Q4 kickoff, Yaletown CPG
Hi Jordan — we have the deck from the DM and the form. Kickoff
Thu 10–12 at the studio. Calendar hold attached. We’ll walk
campaign + landing in/out before we leave. Reply to this
thread. — Avery / new business
Today this mail does not exist. Jordan gets silence, or a
personal Instagram re-ask, or “maybe mid-month” from a session.
One line on the shared list · EXAMPLE
#1847 · Yaletown CPG · Campaign + landing · Came from: Instagram
+ form · Status: proposal out · Owner: studio · Last touch: Thu
9:02 · Files: 6-slide deck · Next: Avery sends proposal from the
three-block page, then kickoff hold.
Handoff note to account · EXAMPLE
#1847 → Sam. Deck attached. Timing this month. Budget on slide
5. Status: SOW signed. Kickoff Thu 10–12. Files in. Noah: do
not start from a DM.
Today Sam asks in #delivery and Noah DMs for the logo pack.
SOW add-on · Cedar & Pine · EXAMPLE
#1848 · Cedar & Pine · Came from: Slack 14:40 · Status:
scope change · Owner: Sam + Avery · Next: one-page add-on,
Avery taps send, unused hours + pulse row update. Not a
heart-react.
How that line would move (EXAMPLE)
Form, forwarded DM, or Slack extra creates #1847 / #1848.
Status: inquiry. Owner: studio.
Priya (or Avery at the desk) sees company + deck already on
the line. No re-ask. Draft from the three-block page. A person
sends. Status: proposal out.
Client replies. Calendar hold. Status: SOW signed → kickoff.
Handoff note to Sam includes files.
Account opens the list Monday — not “where is the deck?”
Status: in delivery.
Unused hours and renewal on the same line. Slack extras become
#1848, not a heart-react.
Do it yourself copy you can use this week (EXAMPLE)
Instagram pin · DIY · EXAMPLE
We don’t scope in DMs. Form or newbusiness@strait.example.
New business replies the same weekday — or we say we missed you.
Change-order sentence · DIY · EXAMPLE
“That’s outside the September retainer. I’ll send a one-page
add-on today.”
Avery sends. Priya logs Source = Slack / Next = add-on. Still
fails on a session week until the shared list exists. Still
worth saying this Thursday.
Voicemail greeting rewrite · DIY · EXAMPLE
“Strait & Co. — leave your name, company, and whether it’s
brand, campaign, or digital. If you don’t hear back the same
weekday, use the form on the site.”
13 · Skip these
Four things that would make this week worse.
Skip 01
A public “book a kickoff” tool on the site
The pulse cannot honor a promised start. The form already
promised one business day and did not make one. An
automation that books into that lie creates the review Priya
then fails to answer Thursday. Avery’s refusal is a keep.
Skip 02
Buying a second project tool before a shared list exists
Sam and Noah will ignore it and keep #delivery. Bespoke
solution is one system written to form + Instagram + Slack —
not a second board you pay for while the thread still runs
kickoff.
Skip 03
Pasting client files into a personal tab forever
Write the paste rule first. Logins, strategy PDFs, and other
clients’ SOWs do not belong in a personal account. The tab
can still draft from a sanitized line. AI after the rule,
not before.
Skip 04
A monthly “AI retainer” that writes captions — or a new work page this month
Captions and a March case-study refresh are not the leak.
Three intake doors, one inbox, and Slack extras are the leak.
We do not sell a caption subscription, a readiness score, or
a middle workshop day. The $1,997 audit is the written plan.
A bespoke solution is a later quote.
14 · Systems map
How the week runs now vs. what we would quote after Debrief.
Current · EXAMPLE
How work moves today
Intake → auto-reply / personal IG / hope Avery sees it
Proposal → one Gmail thread → no reminder
Kickoff → “we’re in” in #delivery → deck still in Gmail
Delivery → CLIENT PULSE after the client Slack
Retainer → calendar reminder + Slack heart-react
Proposed · optional after Debrief
What we would quote
One shared list: form, DM forward, Slack extra
Status: inquiry / proposal out / SOW signed / kickoff / in delivery / retainer / dead
Confirmation email + calendar hold, a person taps send
Handoff packet to account (deck, in/out, files)
Unused hours + renewal + add-on on the same line
A bespoke solution is systems and automations built specifically
for how this studio runs. Fixed. No hourly. Only after the
Debrief Workshop. What we would price in the room: form into the
shared list; Instagram DM forwarded to the same line; Slack
extra as a scope row; status on the real path; confirmation
email + hold a person sends; a Monday list Sam and Noah open —
not #delivery archaeology.

15 · 90-day roadmap + quick wins
You can run this without us. The audit is enough to start.
You can run this order without a build. Days 1–14 are Do it yourself.
The shared list is named so the workshop has something honest to
price — or to refuse.
Priya: four Google replies + one LinkedIn comment this
Friday, then the rest of the 18 over two Fridays. Cut the
form to five fields on the existing page. Pin the DM reply.
Avery: print the paste rule. Use the change-order sentence
the next time Slack asks for an extra.
Days 15–45 · Do it yourself
Inquiry log + unused-hours tab (will not fully hold)
Sheet tab next to CLIENT PULSE: Source / In / Company / Fit /
Next / Owner. Thirty seconds per inbound. Second tab: Client /
hours this month / unused / renewal / open extras. Proves the
miss when Avery is in a session. Evidence for the workshop,
not the permanent system.
Days 30–90 · Bespoke solution if quoted
Shared list on the real path
If the Debrief says yes: systems and automations built
specifically for this studio — inquiry → proposal → kickoff
→ delivery → retainer, confirmation a person sends. If it
says no: keep the Sheet and the DIY list. Pause is allowed.

Bespoke solution only, after the Debrief Workshop
17 · Next steps
The audit stands alone. Then you choose.
The $1,997 AI Adoption & Ops Audit includes the required ~90-minute
Debrief Workshop. Research runs ~2 weeks after intake. You leave
with this shape of document: suggestions, how to implement them,
Skip These, a 90-day order, and an honest call. That is the
product — complete even if we never build. Do it yourself is that
value, not a consolation prize.
Then, if it makes sense, a fixed quote for systems and
automations built specifically for how you run. For this
Vancouver EXAMPLE, that is the natural optional call after the
Debrief: one shared list the studio owns — inquiry → proposal →
kickoff → delivery → retainer — built for Strait & Co.’s form,
Instagram, and Slack. Not a generic tool. A lunch-hour DM habit
will not cover three doors. You can still refuse, keep the
written plan, and run it yourself.
Do it yourself · standalone
Keep the diagnosis. Run the plan yourself.
You run the written plan: Google + LinkedIn replies, form,
Instagram pin, paste rule, inquiry log, unused-hours tab,
change-order sentence. Days 1–14 are real work either way.
We do not build the list for you. A complete engagement.
We do not convert this into a monthly retainer. Pause is
allowed.
Bespoke solution · EXAMPLE recommendation
Built specifically for this studio
We design and build systems and automations specifically
for how Strait & Co. runs the path — here, the shared
list with confirmation mail, a handoff packet, and a
retainer / add-on line. Unique to this floor. Not a
template. Not plug-and-play. Not a generic tool. Fixed
quote. No hourly. Optional after the plan. The full $1,997
credits toward that solution if you proceed within 90 days
of the Debrief.
Recommendation for Strait & Co. (EXAMPLE): a bespoke solution
after the Debrief — systems and automations built specifically
for how this studio takes and runs work — because habit cannot
cover form, Instagram, and Slack extras. Do it yourself is not
a consolation: you still run the written plan, including the
first two weeks of work, even if you later buy the list.
18 · Glossary
Words we use, in plain English.
Inquiry / intake
Form, Instagram, Slack extra, voicemail, or a listing message. The start of the path.
Shared list
One studio-owned list with status on the path. Not an inbox. Not #delivery.
Proposal / SOW
What Avery sends. Fees stay hers. Add-ons are paper, not a heart-react.
Kickoff
Start with files, owner, and in/out on the line. Not “we’re in” in Slack.
Delivery
Account and production running the job. Monday list, not archaeology.
Retainer / unused hours
Known monthly work. Hours used vs sitting. Renewal date on the same line.
Do it yourself
You keep the written diagnosis and run the plan yourself. We do not build the system for you.
Bespoke solution
We design and build systems and automations specifically for how that studio operates — unique to their business, not a template, not plug-and-play. Fixed quote. No hourly.
Debrief Workshop
Required ~90 minutes. We walk the document. Then we choose.
A person taps send
Drafts may be machine-assisted. A person still sends the client message.
Will not hold on habit
A miss that lunch-hour checking cannot cover — here, three intake doors owned by one person who is also in sessions.
Skip These
Work we recommend you do not buy or start. Part of the written plan, not an upsell list.
EXAMPLE
Built for this file. Not a live client. Not a case study. Not their numbers.
What it would have meant (EXAMPLE)
A teaching number so the Debrief has a shape. Not a forecast. Not a year of revenue we made up.
CLIENT PULSE
The Google Sheet that is today’s status board. Updated when someone remembers.
#delivery
The Slack channel that still announces kickoff and asks where the deck is.
Studio
Whoever can sit with the list — Priya, or Avery at the desk. Not a laptop in a client session.
Pause
You may stop after the written plan. We do not convert Do it yourself into a retainer.
19 · Method & disclaimers
How a live audit is made — and what this file is not
A live Insight Audit — the AI Adoption & Ops Audit — is
intake, about two weeks of research, at least one real-world
test (call, form, DM, or booking), a written report, and the
Debrief Workshop. We do not invent a readiness score as a
product. We do not sell a middle workshop day. We do not quote
hourly builds. Verification: intake, at least one real-world
test, and numbers that belong to that client — never a
teaching row multiplied into a year.
This document is a SAMPLE. Strait & Co.
is a fictional Vancouver, BC business. Names, review counts,
clocks, field counts, photo boxes, and dollar bands are
illustrative. They are not measurements of a real company. Not a
